Thesis in brief
Hardware follows software
- Commodity chassis, differentiated stack. Outdoor utility hardware at wheelbarrow scale is becoming commodity. LOR Robotics bets on autonomy + an LLM chore layer + fleet/ops software — product working name ChoreBot.
- Multi-chore, not a single-purpose bot. Swappable attachments and natural-language task composition across litter, yard, park, and similar recurring outdoor jobs.
- Councils as the intent wedge. Near-term proof is customer intent (letter of support → trial → AIP/MoU → paid pilot) in a Baltic–UK corridor — not a consumer launch and not a from-scratch vehicle programme.
- Business-model optionality. Platform sell, RaaS, and council licence stay open; which wins is path-dependent on trial data.
- Capital buys software and early trials. Attach commodity or OEM chassis; do not reinvent steel. Gulbene is a light-touch test base.
- G0 demo honesty (R4). Soft virtual evidence only — real sim navigation for approach → bin → home; scoop/dump stubs; soft e-stop; not a completed virtual demo DoD. Public #demo is a status card (not a watchable pitch clip). An interim mp4 exists but is incomplete / blank-desktop — held for CTA until Sim ships a watchable replacement.
